Local-first AI means the agent runs on your own computer. Your preferences, your history, your buying behaviour — they stay on the machine you own.
It's a boring-sounding architectural choice with a very unboring consequence: the tech giants that today sell your attention to advertisers can't sell your buying behaviour to merchants, because they never see it.
What local-first isn't
"Private" cloud services aren't local-first. Neither is on-device inference that phones home the results. Local-first means the data and the decisions both stay on the device — the server, when there is one, only handles the parts that can't be done locally, and gets the minimum information required.
What changes when the agent is local
- Your identity stays yours. You decide what each merchant sees.
- Your history is a file on your disk. Portable, deletable, readable.
- There is no database of buyer behaviour for anyone to breach.
- The agent's AI model runs on your computer; product search and Member Store features go online when you use them.
Why it changes agentic commerce
Every previous generation of consumer software ended up monetised through data collection, because the architecture allowed it. A local-first buying agent closes that door before it's opened. The revenue model has to be honest — subscription, tool sale, service — because there's no behavioural data to fall back on.
